Carbide vs. High-Speed Steel: When Each One Still Wins
"Just buy carbide" is common advice, and for a lot of modern CNC work it's right. But high-speed steel didn't disappear because carbide showed up — it's still the better call for certain machines, materials, and setups. Knowing why keeps you from breaking expensive tools or leaving throughput on the table. Here's the honest comparison.
Hardness and heat: carbide's home turf
Carbide is dramatically harder than HSS and, more importantly, it keeps its hardness when things get hot. Tungsten carbide sits around 89–93 on the Rockwell A scale and holds most of that hardness even at temperatures that would leave HSS soft. HSS, by comparison, is tough but gives up hardness as the cutting zone heats up.
That's why carbide can run so much faster. In practice, carbide tools cut at roughly 4–7 times the surface speed of HSS and can last many times longer between changes on the right material. If your machine has the speed, the rigidity, and the coolant to use carbide properly, it usually wins on cost-per-part despite the higher sticker price.
Toughness: where HSS earns its keep
Carbide's hardness comes with a trade-off — it's more brittle. It chips and shatters under shock, deflection, or an unstable setup. HSS is far more forgiving. It flexes instead of fracturing, which makes it the safer choice when the conditions aren't ideal.
HSS still wins when:
- The machine or setup isn't rigid — older manual mills, lathes with some play, long thin tools, or light benchtop machines. Carbide punishes vibration; HSS tolerates it.
- The cut is interrupted or shock-loaded — cross-holes, castings with scale, or milling over a slot, where a brittle edge is at risk.
- You're running slow anyway — hand-ground form tools, one-off jobs, or where surface speed is limited.
- Cost and re-sharpening matter — HSS tools cost less up front and are easy to regrind, which suits low-volume or hobby-adjacent work.
A simple way to decide
Ask two questions: Can my setup drive carbide, and does the job justify it?

Cobalt HSS is worth a mention here — it's HSS with added cobalt for better heat resistance, splitting the difference for tougher materials and taps without carbide's brittleness.
The bottom line
Carbide is the default for rigid, high-speed, high-volume machining, and it's why most of our cutting-tool catalog is solid carbide. But HSS and cobalt still earn their place on the right machine and the right job. Match the tool to your setup, not just to the trend.
